Inversion Tool
An AI tool for mapping failure modes using the Inversion mental model. Instead of focusing on 'how to succeed', this tool flips the question to 'how could we fail?' then builds prevention systems to avoid it. Identify 15-20 ways to fail, prioritize by impact × probability, then generate concrete prevention strategies.

Inversion Mental Model
"All I want to know is where I'm going to die, so I'll never go there." — Charlie Munger
What This Tool Does
Input: Goal you want to achieve (example: "Launch SaaS startup and reach $500K ARR in 18 months")
Output:
- Anti-goal (inverted goal)
- 15-20 failure modes rated by Impact & Probability
- Top 5-7 priority failures (high impact + high probability)
- Specific prevention strategies for each failure mode
- Early warning indicators for monitoring
- Prevention summary with action plan
This tool uses the Inversion mental model popularized by Charlie Munger: instead of focusing on how to succeed, we flip it - identify how to fail, then systematically avoid it.
How It Works
- Invert Goal: The tool flips your goal into an anti-goal ("How can we guarantee this FAILS?")
- Brainstorm Failures: Generate 15-20 comprehensive failure modes
- Rate & Prioritize: Each failure rated by Impact (catastrophic/high/medium/low) × Probability (certain/likely/possible/rare)
- Prevention Systems: For each priority failure, the tool generates specific prevention strategies and early warning indicators
- Action Plan: Summary with concrete next steps
Use Cases
1. Startup Planning
Description: Pre-mortem analysis before launch
Example Input: "Goal: Launch B2B SaaS, reach $1M ARR in 2 years"
Output: Failure modes like "burn cash too fast", "build product nobody wants", "no distribution strategy" - with prevention systems for each.
2. Career Decisions
Description: Identify career paths that guarantee failure, then avoid them
Example Input: "Goal: Transition from corporate to startup founder successfully"
Output: Failures like "quit without financial buffer", "join wrong co-founder", "pick saturated market" - with prevention strategies.
3. Project Risk Management
Description: Comprehensive risk analysis for major projects
Example Input: "Goal: Deliver product launch on time, on budget"
Output: Technical, team, process, external failure modes - prioritized and actionable.
4. Investment Analysis
Description: Defensive investing - identify ways investment can fail
Example Input: "Goal: Invest $100K in real estate for passive income"
Output: Market risk, tenant issues, liquidity problems, unexpected costs - with mitigation strategies.
5. Relationship Planning
Description: Anticipate failure modes in partnerships/marriage
Example Input: "Goal: Build strong marriage for long-term"
Output: Communication failures, financial stress, growing apart - with prevention systems.
How to Use
Step 1: Input Goal
Write a specific and measurable goal. The clearer it is, the more accurate the analysis.
Good: "Launch SaaS product and reach $500K ARR in 18 months with a team of 5"
Bad: "Be successful in business"
Tips:
- Include timeline (when?)
- Include metrics (how much?)
- Include context (who, what resources?)
Step 2: Add Context (Optional but Recommended)
Background info that helps the tool understand the situation better:
- Current state
- Previous attempts
- Constraints
- Available resources
Example: "B2B SaaS for mid-market, solo founder with technical background, $50K budget, 18 months timeline"
Step 3: Run the Analysis
Click "Invert & Analyze". The tool will:
- Invert your goal
- Generate 15-20 comprehensive failure modes
- Rate by impact & probability
- Prioritize top failures
- Create prevention strategies
Wait time: 15-30 seconds for comprehensive analysis.
Step 4: Review Priority Failures
Focus on URGENT failures (high impact + high probability). These must be addressed immediately.
Priority Matrix:
- URGENT: High impact + High probability → FIX NOW
- Monitor: High impact + Low probability → Prepare contingency
- Address: Low impact + High probability → Fix when convenient
- Low Priority: Low impact + Low probability → Ignore
Step 5: Implement Prevention Systems
For each priority failure:
- Assign owner (who's responsible?)
- Set up early warning indicator (what's the signal?)
- Define tripwire (threshold that triggers action)
- Create concrete action plan
Example:
- Failure: Burn cash too fast
- Owner: CEO/Founder
- Early Warning: Weekly cash flow review
- Tripwire: Runway < 9 months → Emergency cost-cutting
- Action: Monthly burn limit $30K, freeze hiring
Step 6: Monitor & Update
Re-run inversion analysis:
- Every major milestone
- Every pivot
- Every 3-6 months
- When context changes significantly
Failure modes evolve - stay updated.
Limitations
- Interpretive output: Results depend on model interpretation, review critically with your team.
- Known unknowns only: The tool helps identify "things you know you don't know", NOT "unknown unknowns" (black swans).
- Context-dependent: Quality of output depends on quality and detail of input.
- Not a substitute for expertise: The tool augments domain expertise, it doesn't replace it.
Privacy & Data
- Data flow: Input → DeepSeek API → analysis → Result returned
- Our server: Does not store input or results (stateless API)
- **DeepSeek API:** Input sent to DeepSeek for processing - check DeepSeek Privacy Policy
- API key: Stored securely in environment variables, never exposed to client
Recommendation: Don't input sensitive proprietary info. Generalize if needed.
Related Mental Model
This tool is a direct application of the Inversion mental model.
**Learn the framework:** Inversion Mental Model
Core principle: "All I want to know is where I'm going to die, so I'll never go there.", Charlie Munger
Inversion = flip the problem. Instead of "how to succeed", ask "how to fail" then avoid it. Identifying and eliminating causes of failure is often easier and more effective than chasing success directly.
Pro Tips
- Do it with your team: Pre-mortem session with 3-6 people catches blind spots that solo misses
- Be brutally honest: Tool is most valuable when you're honest about realistic failure modes
- Focus on top 5: Don't get overwhelmed with 20 failures - focus energy on top 5-7 priorities
- Create actual systems: Prevention isn't just "be careful" - create concrete safeguards (limits, reviews, tripwires)
- Update regularly: Failure modes change as you progress - re-run analysis at each milestone
